Work back from the intended shelf position
Define the target segment and a comparable pack size, then make distribution stages and costs visible. Direct comparisons between different pack sizes can be misleading.
Separate your assumptions
Clarify responsibility for freight, storage, channel shares, promotional contributions and other commercial costs. Separate confirmed quotations from estimates so the basis of the total remains clear.
Margin and markup are different
Ask which base is used for each percentage. A margin calculated on selling price and a markup on cost produce different results. Confirm that terms mean the same thing to both parties.
Work through several scenarios
Assess how volume, product mix and promotional needs affect the model. The aim is to understand when distribution is workable, rather than assume a universal percentage.
